Months two and three: asking across teams without authority, the stakeholder map, and a stretch project each manager backs.
Leading the wider organization
Months four and five: the numbers the executive team watches, forty minutes with a senior leader, and a recommendation on one page.
Closing
Month six: ten minutes with the executive team, and the six months read back in each participant’s own words.
For group leaders
Send these to each group leader directly, never to a group: the role and what they see, and the monthly session they run.
For their managers
Send these to each participant’s manager directly: the time, three conversations and the project, and the manager’s own two rounds of ratings, one copy per participant.
When it is not going well
Reference, reached for one at a time: a cohort that is stalling, and a participant who wants to leave.
